How Bitsoft Migrated 370+ Restaurants in Under 6 Months

In 2024, Subway France initiated a nationwide replacement of its core restaurant software infrastructure. The project required a full transition from a legacy system to an integrated ecosystem, within a strict timeline and without interrupting daily operations.

For Bitsoft, this was not simply a software deployment. It was the coordination of a large-scale technology migration across an active national network, where operational continuity was critical.

From Pilot to Nationwide Rollout

After a pilot phase and final selection of the Breeze ecosystem, the implementation phase began immediately.

At the time of the decision, approximately eight months remained before the contractual deadline. The most intensive rollout phase was completed in under six months, covering more than 370 restaurants across France.

The migration required:

  • Centralized rollout planning
  • Parallel technical coordination across hundreds of locations
  • Hardware delivery and configuration for each restaurant
  • On-site enablement and operational support

All while restaurants continued operating normally, with zero operational downtime.

Full Breeze Ecosystem Deployed Nationwide

The project involved implementing a complete Breeze ecosystem across the Subway France network. The solutions covered restaurant operations, customer engagement, centralized control, and performance monitoring.

Deployed solutions included:

  • Breeze Point of Sale (POS) – the transactional backbone of each restaurant, managing sales, product configuration, and synchronization with central systems
  • Breeze Kiosk – self-ordering solution adapted to Subway’s customization-heavy workflow
  • Breeze Kitchen Display System (KDS) – production management aligned with real preparation stages
  • Breeze Loyalty Mobile App – mobile layer supporting the loyalty program across all channels
  • Breeze Marketing Automation – lifecycle campaign management and automated customer communication
  • Breeze AI Analytics – centralized reporting and real-time performance visibility
  • Multi-location management and centralized configuration modules

The rollout covered more than 370 restaurants under a standardized configuration model, while allowing flexibility to adapt to franchise structure and local regulatory requirements.

The transition replaced a fragmented setup with a unified, centrally managed architecture across the network.

Parallel Custom Development & System Integrations

This was not a linear, template-based deployment. While rollout was underway, Bitsoft simultaneously delivered multiple critical integrations and custom developments.

These included:

  • Temporary integration with the existing loyalty system during the transition phase
  • Integration with Subway LLC centralized reporting systems
  • Integration with RexSubs reporting systems (France, Benelux, Czech Republic)
  • Integration with STEF logistics systems in France
  • Additional local connectors and operational adaptations

Implementation and development progressed in parallel. The system was adjusted in real time based on evolving operational needs, compliance requirements, and stakeholder alignment.

This dual-track approach ensured deadline compliance without compromising system stability or consistency.

Digital Company-Owned Restaurants: Adapting to the “Made-to-Order” Model

A distinct component of the project was the deployment of fully digital company-owned restaurants.

Subway’s operating model is highly customized. Every sandwich is built to order, creating a level of production variability that requires tailored system logic rather than standard QSR templates.

To support this model, specific adjustments were implemented:

  • Redesigned Kiosk interface structured around step-by-step customization
  • KDS workflows aligned precisely with real preparation stages
  • Testing of audio-assisted kitchen workflows to improve speed and accuracy
  • Dedicated thermal printers for high-resistance oven labels to ensure order traceability

A technical workshop in Toulouse mapped real production flows and translated them into a replicable digital operating model.

The result was not a generic deployment, but a system architecture aligned with Subway’s operational DNA.
